That doesn’t mean five is a sacred number—context matters—but it’s an excellent baseline when you need fast, meaningful feedback without huge budgets.

What to test (and what not to)

Onboarding can mean many things: account creation, product tours, first-run flows, feature discovery, or the microcopy that nudges users toward success. To keep the test focused, pick one of these:

  • Activation flow: sign-up, first task, and aha moment.
  • Feature discovery: do users notice and understand a new capability?
  • Product tour effectiveness: does the tour create confidence or confusion?
  • Empty state guidance: are the tips and CTAs helpful?

Don’t try to validate everything at once. Narrow scope to one primary hypothesis—for example, “If we add an inline checklist during signup, more users will complete their first task within 10 minutes.”

Recruiting five real users quickly

“Real” means people who match your product’s target audience, not just colleagues. Here’s how I recruit them fast:

  • Use your existing customers: send a short email offering a gift card or early access in exchange for 20–30 minutes of feedback.
  • Tap social channels: post in niche Slack communities, relevant subreddits, or Twitter with a clear incentive.
  • Ask friends of friends: often the fastest route—ask teammates to introduce people who fit the profile.
  • Use simple recruiting tools: Calendly + Typeform pro tip: collect basic screener info and availability in one step.

I aim for a mix of novice and slightly experienced users if the product is broad. If it's enterprise or highly specialized, focus entirely on the correct persona even if that means fewer, higher-quality participants.

Session script: what to say and what not to say

Script matters. You want to observe behavior, not teach it. I follow a short, consistent structure for each session:

  • Intro (2 minutes): thank them, confirm duration (20–30 mins), and emphasize there are no right or wrong answers.
  • Task prompts (15–20 minutes): give realistic goals, not step-by-step instructions. Example: “Pretend you just signed up for an account. Your goal is to share a first project with a teammate—walk me through what you’d do.”
  • Think aloud: ask them to verbalize thoughts but don’t interrupt frequently.
  • Post-task probe (5 minutes): ask targeted questions—what was confusing? what helped? where did you hesitate?
  • Wrap-up (2 minutes): ask if anything surprised them and thank them for honesty.

Avoid leading language: don’t say “As you can see, there’s a helpful tour here” or “Use the checklist to finish.” Keep prompts neutral and high-level.

What to measure

Combine behavioral and subjective metrics. Keep metrics simple so they’re comparable across five sessions:

  • Completion status: Did the user finish the task? (Yes / No)
  • Time to first success: How long until they achieved the key milestone?
  • Errors/hiccups: count where they got stuck or asked for help.
  • Confusion moments: verbal cues like “I don’t know what this means.”
  • Confidence rating: ask them to rate how confident they feel about using the product on a 1–5 scale.

  • A shared spreadsheet or Airtable to capture observations in real time.
  • Prototype tools like Figma, Framer, or a staging environment if you’re testing live product flows.

Make sure you test your own recording and sharing settings before users join. Use a template to log core metrics and quotes—consistency makes analysis faster.

How to analyze five sessions fast

After the last session, I do a rapid synthesis—here’s my workflow:

  • One-pager: write down the hypothesis, key metrics, and three biggest problems discovered.
  • Affinity mapping: cluster observed issues and quotes into themes. You can do this in a simple Miro board or on paper.
  • Prioritize fixes: use an impact × effort quadrant. Aim for at least one high-impact, low-effort change you can ship within a sprint.
  • Document wins: note what worked—patterns you should keep or double down on.

Because you’ve only run five sessions, focus on clear, repeatable problems and avoid overfitting to one user’s weird behavior.

  • Will five users be enough for my product? For high-level onboarding problems, yes. If your onboarding is extremely varied across user types, run separate five-user studies per persona.
  • Should I test in-person or remote? Remote is faster and scales easily; in-person can reveal non-verbal cues. I prefer remote for early rounds unless physical context matters.
  • How do I compensate participants? $20–$50 gift cards are standard. For customers, consider credits or early access perks.
  • Should I record? Yes—recording saves details and helps include stakeholders post-test.

Iterate quickly

Run a second five-user round after you ship a single, focused change. That loop—test, fix, retest—is where rapid improvements happen. Small, well-prioritized changes to onboarding often yield outsized gains in activation and retention.
